There is a real product, real customers, a team or operating data
The decision-maker takes part rather than delegating the engagement entirely
You are willing to expose the real problem and act on what follows
You accept fact-checking, and you accept uncertainty
The question narrows to a single sentence

Blockers

You want a guarantee on revenue, funding, traffic or market success
You want the advisor to run day-to-day operations
You decline to provide the facts but want the full conclusion
You treat advisory work as cheap outsourcing or on-call service
